How can you build productive relationships across departments as a Product Manager?

Be curious and deeply understand who various stakeholders believe are their customers and what outcomes they are trying to achieve. I generally break my approach down into three phases: seek to understand, synthesize and confirm alignment, co-create. Be intentional in your process to make sure you are not rushing to judgement. I often use a consistent set of questions across stakeholders in individual questions, come back to the group with what I heard to confirm my understanding, and use that shared understanding to point cross functional teams down a common path when problem solving.

Having a listening appetite and then answering , that would create a lot of bridges across multiple teams. Drill down approach to know the ground realities would improve a lot of bonding with the teams.

In my experience, taking the time to learn about the specific targets and hurdles of each department was key. For instance, understanding the sales team's revenue goals and the engineering team's technical constraints helped in creating a more collaborative and effective product development environment. Recognizing and respecting each department's contributions and challenges fosters mutual understanding and a cohesive team dynamic.

One thing I found it useful is to ask some questions such as, what is your best achievement and in what situation or project you think you didn't succeed or achieved what you wanted and why. This helps to understand their strength and weakness

Recognizing and understanding the needs and 'Jobs To Be Done' (JTBD) of our internal colleagues is pivotal in cultivating sustainable, mutually beneficial relationships. They are, in essence, our internal customers. By proactively identifying and addressing their goals, challenges, and the unique aspects of their roles, we can align our efforts more effectively. This approach not only enhances collaboration and productivity but also ensures that our contributions are consistently aligned with the broader objectives of the organization, thereby adding substantial value to both our team and our company as a whole.

Clarity ensures that your message is unambiguous, directly addressing the 'what', 'why', and 'how' of your product vision ?? Finally, providing Context helps your cross-functional partners understand the bigger picture, ensuring they see their role in the product's success. ?? Communication is a key differentiator in building a productive relationship across departments as a product manager. It's safe to note that a sound communication is dialogical in nature. As a PM when you facilitate communication with departments make sure each department opinions and insights are heard, rather than dictating or presenting your opinions alone. Also, it's important for a PM to ensure that not only good communication channels are created but also each department understands clearly what is pass through these channels. I.e., each department knows what they are responsible for and how it would be executed as far as the product success is concerned.

Put in the effort to customize your communication. Offcourse there is a product roadmap and release comms which are great on a high level. But making sure that you break it down into what it means for each team and the “why” behind it is important. For example” -We will focus on “x” problem since based on our analysis and conversations with the sales team the overall revenue impact is “Y”. - We will focus on “z” problem that results in customer dissatisfaction and result in high number of support tickets -We will work automating “x” task that enable marketing team to analyze their campaign results -We will NOT work on solving “z” problems for the next few months but will re-evaluate priority sooner in case new information becomes available

If you do this, people will really feel a part of the product features you are building.

To make real progress, treat your stakeholders as your ally and not your enemy! DON’T do the following: -Show them a list of features before you make the roadmap public and ask if these will help them. Too little too late! -Don’t ask them to test a feature that’s out in public which you’ve already spent months on building Instead DO the following: -Involve them early in design discussions, customer calls and user research -A lot of internal stakeholders in b2b are power users. They can actually help you test features in a way users use them instead of how you want users to use them! It’s a two way street though. All sides have to show the willingness, have passion and put in the effort to build the best experience for users!

Involve them in product discovery, use tools like workshops and brainstorming, and leverage diverse skills. This builds ownership, engagement, and benefits from varied perspectives, strengthening inter-departmental ties for effective collaboration.

Don't assume that your counterparts understand what your job really is. 'Product' is broadly misunderstood and rarely is there a single definition. Alignment includes putting in the work to make your counterparts understand what your job is, what you are trying to accomplish, why and what you believe you are accountable for. This provides a starting point to parse out commonalities across shared goals and allows for transparent alignment.

Once, we were working on a project that had marketing, sales, and the development team on board. It was like juggling gears from 3 different machines. But rather than letting it become a deadlock, we turned it into a productive discussion, trading off some flashy features for smooth functionality and it was a win win!

Shoutouts are the most underrated way of inspiring your stakeholders. Some examples where product managers can show appreciation: - A release without hotfixes and rollback especially with legacy. Say thank you to the dev team - Customer success team provided a workaround in the product that helped the sales team close a deal - Customers love the user experience of a new feature. Give a shout out to the design team - A positive review about the product showed up online. Share it with the team - And my favorite- Someone baked delicious cupcakes for the team! Don’t just eat them:). Appreciate the thought and hard work that went into it. These might sound so trivial but these small gestures go a long way in building enduring work relationships.

It's really important to let your teams across the company know how much you value their help and ideas. When we show them that what they do really makes a difference in creating value for users, it does wonders. Everyone gets more motivated and ready to chip in even more. Plus, it breaks down this idea that product teams have to figure everything out on their own. By bringing more people into the process, we get to see things from different angles, which helps to make everything even better.
