Breaking down user stories is akin to slicing a big cake into smaller, more manageable pieces. Why do we do this? Well, big user stories can be overwhelming for a single sprint. Therefore, we break them into smaller tasks that are easier to handle. You want simpler stories that allow for faster progress, where responsibilities are clear, and acceptance criteria are concise. You want to showcase progress while remaining flexible, so if circumstances change, the team can adapt quickly. In essence, breaking down user stories is like making your work more bite-sized, which helps your team work more efficiently and deliver results quicker. It's a fundamental aspect of ensuring that your Sprint Backlog is both manageable and achievable.

Break down large user stories to estimate them effectively by identifying specific, tangible tasks or subfeatures within the larger story. Collaborate with the team to decompose the story into smaller, manageable components that can be estimated more accurately. This granularity not only aids in estimation but also facilitates better understanding and tracking during development, allowing for more precise planning and delivery.

From my experience, anytime when you can break down a user story in multiple tasks/subtasks you should already create individual (smaller) user stories instead. By having smaller user stories the team achieves the next: 1. bigger throughput / velocity - what is done is more visible and can be counted as done, as opposed to when 3 out of 4 tasks of the user story are done, but the entire user story is considered not done. 2. clarity - you can identify where your bottleneck is 3. the team is able to drag to the new Sprint only a part of the previous user story if the capacity is limited The thing on which you should pay attention if you do this is the sequencing of the work, as dependencies might arise.

One strategy that I have found effective for breaking down large user stories into estimable tasks is to employ a technique known as "user story mapping." This involves organizing user stories along a two-dimensional plane, where one axis represents the sequence of tasks or activities and the other captures the breakdown of those tasks into smaller, more manageable components. For the MVP, the Product Owner must focus on the Progressive refinement. This will give a useful feature to the user, plus give room for improvement. Find a solution to reduce the working time on the story for a maximum of 2 -3 days. Further refinement can be based on the finding of small works that can be finished by one person without much help. Prioritize the stories based on their size, urgency, and importance. Use apt tools like MosCoW, Hippo, or Iron Triangle methods.

First, identify the main components, tangible milestones or tasks within the feature or larger business requirement. Then, break those down into small, more manageable pieces – small enough that the team can realistically estimate them independently and most importantly complete within a single iteration. It's about simplifying them enough that each story is adequately spec'd and SMART with a clear definiton of done. This way, when the team estimates, it's not this overwhelming task with or a far away destination but a focused look at each piece as a milestone on the longer prduct journery

Neat trick: 1. Talk informally to a good developer. 2. Ask them how they will develop the story. 3. Listen closely. Their vocabulary is going to give you a very good idea of: - Pre-req details/conditions - Phases of the story - Fastest way to build - Good-to-have features that can be added later Then, you can convert your insights into smaller stories with defined scope and priorities.

A workflow is a sequence of steps or actions that the user needs to take to achieve their goal. Complex user stories can be divided into smaller and simpler user stories with clear path by using Workflow mapping. For example, the workflow for ordering food online can be divided into different smaller user stories as given below: ? Search for restaurants near me. ? Choose a restaurant and a menu item. ? Add the item to the cart and review the order. ? Enter the delivery address and payment details. ? Confirm and place the order. ? Track the order status and delivery time.

Understanding the end-to-end flow of a particular action, task, or user story is vital. It involves identifying dependencies and delineating the steps required for a user or system to move from point A to point B and beyond. Discovery sessions play a crucial role in bringing these assumptions to light and ensuring a comprehensive grasp of the entire process.

Try to limit the user stories for 1 action at a time. There are several ways to do so. For example, CRUD operations, along interface lines, etc. Any time you have a conjunction or OR in the story too. As a shopper I want to pay for my goods by credit card OR debit card. (For me that's 2 smaller stories). Even if the team finishes one, they are delivering value in the sprint.

Transform these into individual sub-criteria or tasks, ensuring that every requirement is addressed explicitly. 3. Priority: Prioritize tasks as "must-have," "should-have," or "nice-to-have." This helps teams focus on critical tasks first, enhancing resource allocation and release planning. 4. Dependencies: Identify and manage task dependencies to maintain a smooth development flow. Once the stories are small enough (e.g. 1 action, 1 actor, 1 result) they have a low complexity and the estimates will have little variation. At the time if estimation, do not get hung up on whether it's a 1, 2 or a 3. The difference is small so just go with the team consensus and move on.

There are many ways to estimate. What is important to note is how is the team going to use this estimate? Using it to measure performance or productivity is a big no. Using it just to determine how much to take for the next sprint is useless. Estimation has to be practiced with a long term vision. Even with all the unknowns, it is essential for the leadership to get a high level idea on how much is it going to take (time) and cost (money). When the teams build a practice to follow a certain estimation technique, do it consistently and diligently using historical data, it enables them to forecast the remaining work.

As a BA, in an Agile SAFe context, to better estimate the User Stories by Devs and QAs, we rely on a reference User Story of 5 pts which answers several questions such as: 1. Is the subject known by the dev team? 2. Are there dependencies with others (CRM, Data, API, etc)? 3. Does the technical documentation exist? 4. The number of WS calls? 5. etc.

The approach you choose depends on what is most valuable and understandable for your team. Whether you use the Fibonacci sequence, poker rules, or T-shirt sizing, the key is to leverage historical data, such as previous sprint velocity and sprint points, to validate and support your assumptions. This data-driven approach helps ensure more accurate estimations and planning.

Perception vs. Perspective - As a PM, we use tips and tricks to divide user stories, thinking everything is fine from our viewpoint. But we often overlook a critical aspect - the "perception" of stakeholders and the development team. Stakeholders need to be considered to ensure the right information and priority of user stories. This helps in arranging the backlog correctly, improving transparency, and avoiding last-minute issues during demos. And, the Development team - they need to accept the requirements is feasible and ensure it can be done within a sprint. A cross-functional team takes collective responsibility and works together to accept the backlog and achieve sprint goals. This reduces resistance and technical debt.
