There is a misconception here. Lean does not reduce inventory, Lean balances inventory. This means having more inventory of what is needed and where is needed and less of what and where is not needed. What usually happens is that companies are so full of stock that a good flow or pull system ends up reducing it.

In my experience the key to lean manufacturing is a combination of effective work study, component pull and SMED in any system design. I created a manual assembly system based on cellular manufacture, involving 6 operators assembling a total of 10 or 12 product variants. The system, was designed for minimum in-process inventory (3 parts) minimum operator movement for operation, fully balance work flow, and an in process set-up time. The minimum cycle time for each operation was 45 seconds (variable to match demand using a series of balances for different number of operators), and each station could be changed in less than 45 seconds (by design). The japanese customer was blown away by the efficiency of the system. This was in 1992.

According with my operations experience being a Industrial Manager and also a Lean Leader the main benefits that I’d collected were save my Free Cash flow from monthly strictly budget that allowed me increase my competitiveness with suppliers negotiating the raw material with better prices…something like “buying according market opportunity”.
