I recommend starting with 5S training for foundational knowledge, and always set clear expectations from the beginning using SMART goals: Specific, Measurable, Achievable, Relevant, and Time-bound. This approach consistently delivers results. Each task clearly documented with SOPs (standard operating procedures) and each team member fully equipped with the right tools.

Já vi na prática, infelizmente, vários casos em que quando se monta um time multifuncional, o gestor da área envia aquele integrante mais “ocioso”, sem avaliar realmente quem irá contribuir mais. Os integrantes além de conhecerem o processo e seus desperdícios, como pré-requisito, devem preferencialmente ter um mindset de crescimento, para n?o se tornarem detratores à mudan?a. Obviamente nem sempre se tem a vis?o de todos os detratores e quais tem mindset fixo, por isso é interessante executar um mapeamento de stakeholders.

Montar uma equipe Lean requer selecionar pessoas comprometidas com a melhoria contínua e que valorizem a simplicidade nos processos. O foco está em eliminar desperdícios e executar as tarefas de forma eficaz e ágil. A simplicidade é crucial: fazer o simples bem feito garante eficiência e reduz falhas, otimizando resultados.Para isso, cada membro precisa estar alinhado com os princípios do Lean e entender a importancia de priorizar o essencial. Além disso, ter amor pelo que faz é um diferencial, pois quando a equipe está engajada e motivada, a qualidade do trabalho melhora. Uma equipe Lean eficaz n?o apenas aplica técnicas, mas adota uma mentalidade de excelência constante.

Na minha opini?o n?o existe padroniza??o de um processo sem antes mapear, e só a partir daí conseguimos realmente enxergar os gargalos. O que pouco se fala também é identificar qual a restri??o do processo para definir que caminho seguir.

Existem diversas ferramentas de mapeamento de processos como o VSM, o BPMN ou o SIPOC, apesar de todas terem o mesmo objetivo, a indica??o de qual usar depende do processo a ser mapeado ou das rela??es que se pretende estabelecer. De acordo com minha experiência, todas elas tem uma coisa em comum: devemos usá-las de forma imparcial e realista, retratando o que realmente acontece, entretanto, o que vemos acontecer com certa frequência é que desenham o mapa já com proje??es e expectativas. Essa prática dificulta a identifica??o de oportunidades e, consequentemente, a elabora??o de planos de a??o efetivos. Para que o mapa reflita a realidade é fundamental que haja cultura aberta para o levantamento de problemas com foco na tratativa.
