I have worked in nonprofit spaces where directors made inappropriate comments about employees’ mental health, appearance, and praised their work but diminished them as humans. Often funders don’t know the daily struggles of employees (not because of work but because of workplace biases and prejudices). These responses from exit interviews often go nowhere and strategic planning often forgets employee experience.

Most of the times people focus on "multiple choice" feedback points to categorize and analyse. Jeff Bezos liked to read the customer anecdotes, in your surveys, those might be the free text comments from your customers. Understanding those, even if it is painstakingly slow to read manually one by one, can bring a humongous value in terms of real feedback. Never neglect or ignore the comments. Human minds are based on emotions. A rating out of 5 only tells me what the customer felt like overall. However, if they provided comments, they will be very specific about what they liked or disliked, and you will know what exactly needs fixing.

As crucial as it is to collect feedback from a diverse set of stakeholders, it's equally crucial to approach analyzing the feedback with a diverse group to understand various perspectives. An external facilitator can see the results more objectively, ensuring all perspectives are taken into account. As someone who supports organizations with stakeholder engagement in strategic planning, I suggest designing an iterative feedback process where an initial analysis is used to identify areas where deeper reflection needs to be done. In practice, this could mean starting with a wide scope survey and following that up with smaller focus groups to unpack key themes that emerged from the survey results.

SMART goals are an excellent starting point for overall tracking, but don't forget to establish overall Northstar metrics for your non-profit. This means these are mission and vision centric operational goals that exemplify operational success in your fundraising and marketing efforts. An example of this could be ensuring that you always track growth and giving on a year-over-year basis.

SMART goals can sometimes be a barrier to success rather than a benefit, because they often lead to lowest common denominator thinking. For organization-wide goals, choose up to 3 overarching goals you'll aim for over a certain timeframe. Ensure they align with your mission, organizational identity, and strengths. Ensure all of your staff members can see themselves/their contributions in at least one goal.

When setting goals, it's important to ensure they are clear, actionable, and aligned with your overall mission. Use the SMART criteria to make sure your goals are Specific, Measurable, Achievable, Relevant, and Time-bound. This approach provides a structured pathway to achieving desired outcomes, helps prioritize efforts, and ensures that progress can be tracked effectively. Ultimately, well-set goals drive focused action and contribute to meaningful impact.

Use the themes, patterns, and learnings from the stakeholder engagement process to inform your strategies. Since stakeholders are a key to your success, continue to engage them in this part of the process to ensure two things: 1) your strategies are aligned with their desires 2) they're invested in them from the start - a win-win. Use discernment to understand what your organization is uniquely equipped to do, and what work is outside of the scope of your mission. Consider: What partners can help your organization reach these goals? What additional resources might need to be allocated? Are your current processes and structure set up to support these strategies, or do they need to be adjusted? How will feedback be regularly collected?

Effective strategies require choices and tradeoffs. You cannot do everything. So choose strategies that leverage your unique organizational identity, strengths, and available resources to achieve your goals. You may uncover strategies that are worthwhile, but not a good fit for your organization. Share them with partner organizations who work on the same issue or serve the same community and may be better positioned to deliver on them.

An adaptive or even emergent strategy requires a solid theory of change as the foundation upon which strategic decisions can be made and feedback integrated. Think of ToC as a map of the entire terrain your organisation or intervention is navigating: as you learn more about the context you're working in, test assumptions, and gather data/evidence, you're able to create a more detailed map with multiple paths forward. Your strategy is the specific route you've selected to take from your comprehensive map (ToC). If you can avoid a rigid strategy that doesn't have the flexibility to make adjustments as you go, then you can integrate feedback and re-route your strategy as needed.

In the VUCA world, Non-Profit landscape is ever evolving. It is important for leadership to be aware of the organisation’s vision and mission and how the activities are aligned. It is also as important to be reviewing the organisation’s lifecycle, mission and vision periodically.

To implement changes effectively, start by developing a detailed action plan that outlines the steps needed to achieve your goals. Assign responsibilities, set deadlines, and allocate resources to ensure the plan is actionable. Communicate the changes clearly to all stakeholders, providing training or support as needed. Monitor the progress regularly, making adjustments where necessary to stay on track. By maintaining flexibility and staying responsive to feedback, you can ensure that the changes lead to sustainable improvements and positive outcomes.

When evaluating impact, leave yourself open to adjusting your strategic plan over time. While KPIs and OKRs can be useful, we want to use those as part of an overall perspective on our mission and work that we are doing.

One thing that I have found helpful is closing the loop on gathering input by circling back and discussing the results. This can be a great after-action activity that can help launch the next strategy or phase in the plan.
