En mi experiencia con Cebra, establecer objetivos claros es clave para mejorar la productividad de los líderes de equipo. Definir expectativas específicas elimina ambigüedades y ayuda al equipo a entender exactamente lo que se espera de ellos. La Metodología SMART permite definir objetivos, los que deben ser: Específicos, medibles, alcanzables, realistas y de duración limitada. Lo anterior, debe estar sustentado con Procedimientos y Controles, los cuales deben demostrar que aportan Valor Agregado a la gestión. Una vez establecidos los objetivos, priorizar tareas es esencial. Nuestra regla es, céntrate en tareas de alto impacto, evita desviaciones y mantiene el foco hacia el logro de los objetivos, sólo desviate si es algo que haces en menos de 2 minutos, ahí HAZLO !

Sin duda esto es crucial. Enfoque en las tareas que permitan alcanzar los objetivos, eliminar las no necesarias, e ir por las de mayo impacto.

You don't want to get updates for every minor thing that's been changed, however, you also want to stay on top of the context and keep an eye on taken decisions. It's a mastery to keep the balance between the autonomy, innovation, and creativity vs staying aligned with goals and deadlines.

La mejor manera de contribuir a que el personal de un equipo cualquiera supere las espectativas, es lograr que puedan confiar en las desiciones que tomen frente a problemas o situaciones nuevas para ellos, siempre reconociendo las mejoras o soluciones innovadoras que presenten, y en los fracasos sumandonos a solucionar el problema y formando de esta manera una cultura de ayuda entre los miembros del equipo.

Es importante trabajar con esos líderes que no pueden soltar y necesitan que sus reportes sigan dependiendo de ellos y su forma de trabajar es a través del control, esto les hace sentir poder. Sin embargo, el mejor líder no es aquel al que le obedecen sino aquel que inspira, ense?a para que otros puedan tomar las mejores decisiones y existe la confianza y la autonomía. Bajo este modelo, estará asegurado el empoderamiento y el compromiso por parte de los colaboradores y aumentará su productividad.

It depends on the maturity of the team members. Some people can work and uplift their skills autonomously. They need the right direction and little adjustments. While some people need more help and supervision. However, a team leader should avoid using micromanagement.

Autonomy is a delicate thing and can't be simply turned ON or OFF in one day. It's a combination of the right team members, environment, zero-blame culture, trust within the team, and trust to the stakeholders. Ultimately, it can boost the progress, but if it isn't taken wisely then it can hurt as well.

Providing feedback is not so easy. It should be constructive to help the team members improve their work and self-development process if it's needed. And stimulate people to do more and better if everything is fine.

Consistent and frequent feedback is essential for personal and professional development. Both constructive criticism and positive reinforcement are key components in honing skills, maintaining team motivation, and keeping everyone focused on their goals.

As a leader, you have to recognize the weak areas of your team, process, or product, and before addressing them, think on the questions that will arise your concern on others. Constructive feedback always comes from a place where you want to teach a way to improve without overstepping or invalidating the ideas of others.

Providing feedback shouldn’t be harsh nor nice. It should be neutral. If you want someone to thrive, why would you create a negative environment? Nobody wants to work for a boss who is not nice. However, it shouldn’t be “nice”. If you hype someone up too much, they will get in their head and think they are doing fine and they will start to settle. Feedback should be motivating.
