Effective management involves identifying underperforming team members' root causes, developing targeted strategies through performance reviews, feedback, data analysis, and progress monitoring. ? For me there are only three issues when it comes to low performing team members. Firstly, they're incompetent - they cannot do the job and nothing will change that. It's a hiring or fraud issue and it's rare. Secondly, they're lazy. This is the worst - they're capable but aren't doing the job. Check the environment, if it's their attitude they have the potential to be toxic. Finally, they're well intentioned but just aren't hitting the mark. For these people I support, train and upskill. Often it's a confidence thing - confidence in themselves and confidence that the company has their back. If these people believe in the business, they're worth the effort.

Not just setting objectives but linking it with the key results will make it more effective. Educate the team on why they need to work on what they need to achieve. The objectives need to be clear without any ambiguity and the progress to be periodically measured, If there are any course corrections or adjustments to be done to the objectives as the business progresses or evolves, do not hesitate to make that adjustment.

If the person is in alignment with the culture then it’s a matter of looking for small winnable gaps that come from a place of solution oriented coaching. If the person isn’t culturally aligned and they’re underperforming, then it’s an automatic fire…imo.

First consider the primary reasons for this, then develop specific objectives that can be realized together (SMART). This will give you direction, allow you to measure progress and stimulate ownership? It is necessary to check up frequently so they feel responsible and energetic.

Fairness and transparency are key while dealing with team members, and it is no different when dealing with the ones who are underperforming in absolute or relative terms. For those identified as underperformers, talk to them, their peers and identify root cause(s) of the underperformance. Next step would be to set goals around their progress in a timebound and something that the team member buys into. Identifying strengths and aligning work that is in sync with those strengths, if possible, is highly suggested. Provide timely inputs on the progress allowing course corrections. At the end of the goal evaluation, provide feedback again after a dialogue, with options being to continue in current role, a change of role or an exit if warranted

Be patient, understanding, and offer ongoing support as they develop. ?? Empowerment, Not Micromanagement: Show your trust by providing the tools and resources they need, but avoid hovering.

Offering ongoing development and support is crucial when managing an underperforming team member. Once you have identified the contributing factors and wider context and agreed on objectives and targets for developmental uplift, you need to then design and implement a developmental plan. This should incorporate any necessary training and skills uplift as well providing other relevant supports (e.g. additional resources, peer mentorship, health and wellbeing support, etc). The developmental plan, which should be discussed with and validated by the team member, should set out specific milestones and associated performance targets that will demonstrate required uplift over time. Make sure these are achievable and realistic to maximise success.

Deal with problems via learning, coaches, or assets. Remember that becoming competent takes time. Train them in a way that is continual and flexible to make them successful but don’t micromanage.

Crucially, the type of support should be described by what the team member wants at any given time, which is not necessarily what the manager can offer. Empower their choices by asking, "how good is the support you get from the people that matter most?" with follow up to help the develop, "who could you check in with who always adds value for you?"

Make sure to check and see how committed they are. Marking important events is an awesome way to keep spirits high. If not working with all clients change them according to their preferences.

Feedback only works when you’ve got a clear point you’re feeding back against. Consider also FEEDFORWARD - looking ahead to a point and exploring what you're going to do. Whilst feedback learning helps to improve. feedforward learning helps fuel motivation.

There will be times when a team member does not demonstrate the necessary uplift in performance over time, despite every effort. Ongoing underperformance takes careful management. Once you get to this stage, I strongly suggest seeking advice from your HR representative. Whether you are looking at reducing responsibilities, offering alternative duties or possibly even dismissal, you need to seek professional advice so you adhere to employee and industrial relations policies and legislation and any enterprise bargaining agreements that are in place within your organisation. This can be a complex space for all involved, so navigate it with patience and care. And document everything so you have a written record. That is very important.

Assessing and managing underperformance is a tough part of leadership. This is not something that comes naturally, but is a learned skill that you develop with time and experience. Don't be afraid to seek advice from your manager or your HR representative when first navigating this space. Seeking out a mentor is also a great idea, as they can share their experiences and offer advice and tips. Take it one step at a time. Demonstrate empathy and understanding and seek to understand what is contributing to the underperformance. Seek advice on how to then action this and best support your team member. Keep meticulous written records. Stay calm. There are people in your organisation there to help you with this, so be smart and reach out to them.

Other ways to manage underperforming members of the team is to identify their weakness and train them to boost their strength. Training them will help to boost their intellectual capacity of the responsibilities assigned to them and directly contribute to vthe goals and objectives of the team. Evaluate the effectiveness of the training. At the end of the training evaluate the effectiveness in question and also based on their new performance.This will give you a confirmation of the effectiveness of the training given to them.
