Sometimes, you can identify potential issues or conflicts before the meeting. To do this, it is helpful to get to know the participants beforehand, for example, by asking a series of questions to the group coordinator or team leader, or by sending them a survey or questionnaire. I often request participants to complete a personality test (e.g., the free and short 16Personalities test), which helps me understand their communication styles. Gallup strengths or DISC test results are also useful. Based on this information, I can make informed decisions on how to divide participants into groups and assign roles.

2 Establish Ground Rules

At the beginning of each session, clearly establish ground rules that promote respect and inclusivity . These guidelines should cover how participants are expected to interact with each other and with you, the facilitator. When everyone understands the expectations, it becomes easier to address behaviors that deviate from these norms. If someone does cross the line, refer back to these agreed-upon rules as a neutral framework for addressing the issue.

The best way to establish ground rules is to invite participants to create them! When participants come up with the rules themselves, it’s easier to remind them, saying, "These are your rules." To help the group get started, you can suggest a few ideas, such as "We don’t shout at each other" or "We don't use laptops". The group will then follow with their own suggestions. If someone suggests a crazy idea you can ask the group if they agree.

3 Engage Them

Often, difficult participants act out due to feeling unheard or disconnected from the session. Engage them by asking for their input or assigning them a role that channels their energy positively. This approach not only validates their presence but also redirects their focus toward contributing constructively.
